When to Make Your First Hire as a Real Estate Agent

Every agent I coach eventually hits the same wall: there are only so many hours in the day, and they're spending too many of them on work that doesn't make money. If that's you, the answer isn't to grind harder. It's to hire.

But here's where most agents get it wrong — they think their first hire should be another salesperson. It shouldn't.

Your first hire is an assistant, not an agent

When I made my first hire, it wasn't a buyer's agent. It was an administrative assistant to take the lower-value work off my plate so I could spend more time in front of clients. The math is simple and it never changes:

If you're doing $25-an-hour work, you can't also be doing $250-an-hour work.

Showing homes, writing offers, going on listing appointments, and building relationships — that's your $250-an-hour work. Data entry, scheduling, paperwork, and coordinating transactions is important, but it is not the highest use of your time. Hand it off first.

How to know you're ready

You don't need to wait until you're drowning. You're ready when:

  • You're consistently turning away or dropping balls on follow-up because you're too busy.
  • You can name 10+ hours a week of tasks that someone else could do.
  • Your pipeline can cover the cost of a part-time assistant — even a virtual one.

Notice that last point: your first assistant can be part-time or virtual. You do not need to commit to a full salary on day one. Start small, prove the system, then expand.

Write the job before you hire the person

The biggest mistake is hiring someone and then figuring out what they'll do. Flip it. For one week, write down every task you touch. Then highlight everything that isn't dollar-productive selling. That list is your first hire's job description.

Hire to the list, train them on how you do it, and protect the time you just bought back by putting it straight into lead generation and appointments. That's how a solo agent quietly becomes a business.
